Propuesta de implementación de un proceso de gestión y cálculo de inventarios para una pyme de producción de salsas artesanales para el periodo 2021-2025

Abstract

En este estudio se realizó el análisis de una PYME ecuatoriana que se dedica a la fabricación y comercialización de salsas gourmet, la cual en los últimos cinco años ha vivenciado un crecimiento paulatino que le ha obligado a buscar estrategias para implementar procesos que se adapten a su nueva realidad, y que le permitan lograr una correcta gestión de sus operaciones para optimizar sus recursos, sobre todo en lo referente al pronóstico de la demanda y la gestión de inventario dentro de la cadena de suministro. En este aspecto, en primer lugar, se realizó un análisis de los datos históricos de ventas desde el 2018 al 2021 para obtener la categorización de los productos; una vez establecido esto, se decidió enfocar el análisis a los ítems de categoría A que se identificaron mediante la aplicación del diagrama de Pareto. Así también, para el proceso de planificación se hizo una comparación de las actuales actividades de la empresa con respecto a la demanda proyectada y el pronóstico, el cual se calculó mediante el método de promedios móviles simple que logró obtener datos con menos errores. Posteriormente, se realizó un archivo de Microsoft Excel con fórmulas ya establecidas para el manejo y control de inventario, y finalmente se generó la propuesta de implementación de los procesos mediante dos flujogramas: uno para el proceso de aprovisionamiento y otro para el manejo de inventario, cada uno con su respectiva caracterización en donde se explican sus entradas, salidas, actividades, responsables e indicadores. The company analyzed in this study, dedicated to the production of chili sauces and others, is located in the city of Quito; Its main activity is the production and marketing of sauces. In recent years, the company has been presenting a progressive increase in all its activities, which is why it has been necessary to implement processes that allow the correct management of its operations, in order to optimally manage its resources, focusing mainly its attention in the triggering processes in the supply chain such as "Demand Forecast" and "Inventory Management". This work defines the terms, concepts and designs that are proposed for their implementation in the supply and inventory management processes of the company, as well as tools that are used for the analysis of the data obtained. In the first place, an analysis of the historical sales data of the last three years was carried out, to obtain the categorization of the products of which the investigation focused on those of category A, according to the Pareto Diagram, for the process In planning, in the first instance, a comparison was made of the current activities of the company with respect to the projected demand and with the forecast calculated using the Simple Moving Average method; observing that the error is less if the Simple Moving Average method is applied. Subsequently, an Excel file is made for inventory management for monthly control, from the results obtained with the first part, a comparison is made that can observe the savings obtained by using it with respect to the current management of the company. Finally, the process implementation proposal is made through flowcharts, for a supply process and for inventory management, with the respective characterizations, with its inputs, outputs, activities, managers and indicators are explained.
